    tl;dr --Don't talk about current performance at the same time you look forward to improved future performance. Spend dedicated time with your employees (and yourself!) focused on your visions and dreams.


    New research from Richard Boyatzis and Anthony (Tony) Jack of Case Western Reserve University and Angela Passarelli confirms what, in hindsight, seems like an intuitive idea, but in practice is commonly violated.


    They've found that your brain is in conflict when it considers both your Real Self and your Ideal Self. Your Real Self is made up of thoughts about your current performance. People tend to bias towards negative information and all of the "shoulds" they have placed on them. Your Ideal Self is the you you imagine when you think about your hopes and dreams for the future.


    Like I said, it makes intuitive sense that your brain would be in conflict trying to hold those two images at the same time.


    But as people developers, we want brains to be focused on the task at hand! Retaining the perspective of a positive, growth-oriented Ideal Self is critical to motivating your employees, especially to be innovative and open to new ideas. If you're thinking about your Real Self at the same time, your brain is literally distracted by defensive thinking and resolving the conflict between your Real and Ideal. That's a tough ask for your brain to be working on at the same time as innovation.


    So, have separate visioning and developing conversations with your employees, distinct from performance evaluations. Take the time to discuss with them what their values and hopes are, as individuals and as a community.


    You will probably find new excitement about what they're doing, how they are doing it, and finding more innovative ways to act.
